The reality
The cost of guessing here is not the wasted pilot. It is the eighteen months of internal confidence that goes with it, which is much harder to rebuild than a budget.
A readiness questionnaire produces a score. It does not produce a sequence, and the sequence is the entire value.
An open-ended discovery phase produces a sequence eventually, at a cost that makes the first use case unaffordable.
What a board needs is a diagnostic that is time-boxed, priced up front, and honest enough to recommend against building.

Capabilities
The approach
Written for the technical evaluator rather than the buyer. If you are going to put this in front of an architecture review board, this is the section they will read.
Source systems, data flows, existing AI use, platform estate and governance artefacts are catalogued. This is deliberately unglamorous and it is where most of the findings come from.
The four dimensions are scored against sector benchmarks, and the people who actually operate the estate are interviewed. The gap between the documented estate and the operated estate is usually the finding that matters.
Use cases are prioritised by impact, readiness and regulatory risk, then sequenced so early returns fund the longer-term work. Every initiative gets a case, a timeline and an owner.
Where the diagnostic shows the foundation is not ready, the Blueprint says so and sequences the data work first — even where that means we are recommending against the AI build we would otherwise have sold.
The deliverable is written for an investment committee: findings, options, costs, sequence and risks. It is not a slide deck of the current state.
